Google AI Mode is a separate, conversational search surface, not a summary bolted onto the results page. Announced at I/O on May 20, 2025 and expanded to 180 countries by that fall, it is a Gemini-powered tab where you ask in natural language, get a synthesized answer with linked sources, and continue with follow-ups.

That makes it a different thing from AI Overviews, which sit on top of classic results. The two get conflated constantly, and the differences change your tactics, so this side-by-side of AI Overviews and AI Mode is worth ten minutes.

The mechanic that matters most is query fan-out. AI Mode breaks one question into subtopics, runs parallel searches against the index, then synthesizes a single answer. Optimizing for it is classic SEO with five inversions.

One: you are no longer ranking for a query, you are qualifying for its fragments. A question about "best base layer for winter running" fans out into fabric, temperature, sweat, price. A site that covers those sub-questions across a connected cluster gets retrieved for more fragments than one page ever could. Coverage beats position.

Two: passages get cited, not pages. AI Mode lifts the paragraph that answers cleanly, so structure, depth and readability directly change citation odds. Lead sections with the answer, keep one idea per heading, and put data in liftable form. Plain writing helps machines the same way readability helps rankings: imperfectly, but in one direction.

Three: entities replace keywords as the unit of relevance. Fan-out retrieval works on things and relationships, so consistent naming, identifiers, schema and third-party corroboration of who you are and what you cover decide whether you are a candidate at all.

Four: position one loses its monopoly. In the adjacent AI Overview data, only 17 percent of citations come from top-10 organic pages, and the Princeton GEO research showed lower-ranked sources gaining the most from citation-worthy formatting. Being quotable can beat being first.

Five: measurement flips. Sessions shrink while impressions balloon, and the visitors who do click arrive late-funnel and convert harder. Judge the surface by citation share and by revenue per channel, not by traffic curves built for the ten blue links.

What does not change is the foundation. AI Mode retrieves from the same index built by the same crawling and indexing, so how Google processes your pages still gates everything: crawlability, canonical hygiene, speed, structured data, internal links. There is no AI Mode without indexation underneath it.

The straight version: AI Mode did not replace SEO, it changed the scoreboard. The index still decides who is eligible. The synthesis layer decides who gets quoted. Optimize eligibility the old way, and quotability the new way: cluster coverage, answer-first passages, clean entities, fresh proof. Sites that do both show up in the answer. Sites that do neither become training data for competitors who did.
